Your Confidence Isn't the Problem. Your Workplace Is. | Aoife O'Brien
What if the advice you have been given your entire career - just be more confident, push through the imposter syndrome, act like you belong - is not just unhelpful but actually backwards? Aoife O'Brien has spent 20 years inside corporate organizations, done over 300 podcast episodes, and written a bestselling book, and she has arrived at one very specific conclusion: we have been asking the wrong person to fix the problem. Confidence is not the starting point. It is the output of working in an environment that actually creates the conditions for it. And if your confidence is gone, the first question to ask is not what is wrong with you. It is what is wrong with your workplace.
SUMMARY & GUEST INTRO
If you have ever been told to just be more confident and wondered why that advice never actually works, Aoife O'Brien has spent years researching the answer - and it is not what most people want to hear. She started her career thriving, working for companies that invested in their people and recognized their contributions. She thought every company was like that. She was wrong. Her last few corporate roles left her hollow and burnt out, passed over for promotions, experiencing misogyny, and watching her confidence erode so completely that it started affecting her life outside of work too. She spent the next several years getting her MSc in Organizational Behaviour, founding Happier at Work, building a top 2% globally ranked podcast (and Business Podcast of the Year winner), and writing Thriving Talent - an Irish Times bestseller that makes the case that the problem with work is almost never the people. It is the environment in which they are asked to perform.
INSIDE THE EPISODE
- The Moment She Knew She Had to Leave. Aoife was passed over for a promotion that had been promised to her - and found out when a colleague, who had become her new boss without anyone telling her, pulled her into a meeting to ask about her clients. She turned into what she calls a petulant child. She was overloaded with work, finding quiet offices to cry in at night. And then she handed in her resignation letter on the train on the way to work one morning.
- The Organizational Culture Hangover. A toxic boss does not just affect you in the job you are in. You carry it into the next one. Aoife describes taking a decade to recover from the impact of her first bad experience, and how the doubts it planted followed her into her next role - where she was promoted to senior leadership and told herself every story possible about why she did not really deserve it.
- We Fix the People Instead of Fixing the Environment. Resilience training. Imposter syndrome workshops. Confidence coaching. All of these put the work on the individual while leaving the environment that created the problem completely untouched. Aoife makes the case for looking at both - what individuals need and what organizations are responsible for creating - at the same time.
- The Thriving Talent Framework: Psychological Safety, Culture, Drivers, Capabilities, Leadership. Aoife walks through her framework for what organizations actually need to get right. The foundation is psychological safety - without it, nothing else works. Above that: creating cultures that don't just survive but actually enable people to do their best work, understanding what truly motivates each individual, building on real capabilities rather than ego-driven promotions, and leadership that develops people rather than leaving them alone or micromanaging them.
- 86% of People Are Not Fulfilling Their Potential at Work. Aoife ran a LinkedIn survey. Not scientific, she acknowledges, but 86% of respondents said they did not feel like they were fulfilling their potential at work. She breaks down why - including the fact that most people cannot articulate what they are actually good at or what value they bring that is genuinely different from everyone else.
- If You Can't Leave Yet - Start Planning the Exit. For the woman in a toxic situation who does not have the financial means to just walk out: start making the plan. Stop tolerating it and grinding through quarters hoping it will change. It almost never does. Reach out to your people. Activate your network. And in the meantime, shift the mindset from 'I have to be here' to 'I am choosing to be here so I can fund my exit.'
- It Was Not Your Fault. The final question Erica asks: what would you tell the woman who is in the toxic situation and wondering if she caused it? Aoife's answer: it is not your fault. This is how the system was built. You did not choose this environment. It just happened to be where you landed.
